The Three Models

There are only three real ways to run this.

In-house. You hire someone, or a small team, to own email and SMS on payroll. Best case, you get one person who knows your brand voice cold and sits in your Slack all day.

Common Mistakes

  1. Hiring one generalist for everything. Strategy, copy, design, and tech are four jobs. Split them or accept average work.
  2. Choosing on price alone. The cheapest option that produces nothing is the most expensive option you can buy.
  3. No clear owner in a hybrid setup. If nobody internal approves and guards the brand, the agency guesses and the work drifts.
  4. Measuring activity instead of revenue. Emails sent means nothing. Track revenue per recipient and flow-driven sales.
  5. Underfunding in-house. One seat cannot cover a channel worth 30% of revenue. Fund the full team or pick another model.
